BayanCore Phasing Strategy

This document explains how we build, not what we build. It maps our 7-phase development model to the 5-layer OS architecture from the Constitution.

Overview

BayanCore is built docs-first, workflow-complete, compliance-native. Our 7 phases ensure we don't write code until strategy, product, compliance, and design are locked.

Unlike typical SaaS "MVP → iterate" models, we ship complete workflows that are ZATCA-compliant from day one.

The 7 Phases

Phase 1: The Blueprint

Timeline: Q2 2026 Goal: Define the OS strategy

Deliverables:

  • North-star metric (FWCR)
  • Product vision & Constitution
  • Market wedge (trading SMEs, ZATCA Waves 19-24)
  • Business model (SAR 2K-5K tiers)

Success measure: Strategy docs approved by founders

OS Layers touched: None directly — this phase defines why each layer matters


Phase 2: Forge

Timeline: Q2 2026 Goal: Define the complete OS without writing code

Scope: Create specifications for all 5 layers

  • 02-product-definition/ — All 20 workflows defined
  • 03-compliance/ — ZATCA, VAT, PDPL, GOSI specs
  • 04-ai-features/ — Agent architecture, fair-use
  • 05-technical-spec/ — Architecture, data model, APIs

Explicitly NOT in scope: Writing code, designing UI

Deliverables:

  1. 20 workflow specifications (see Section 3)
  2. ZATCA Phase 2 technical requirements
  3. PDPL data residency map
  4. AI agent specifications
  5. Technical architecture (OCI, ERPNext boundaries)
  6. Data model for all workflows

  • ✅ All 20 workflows have PRDs with acceptance criteria
  • ✅ ZATCA spec reviewed by a professional
  • ✅ Technical ADRs 001-010 approved
  • ✅ FWCR instrumentation plan defined

Phase 3: The Aesthetics

Timeline: Q2 2026 Goal: Design the complete OS experience

Scope: Design system and high-fidelity prototypes for all 20 workflows

Deliverables:

  1. Design system (liquid glass, RTL, Arabic typography)
  2. Component library (Figma)
  3. High-fi prototypes for Tier 1 workflows (5 workflows)
  4. Low-fi wireframes for Tier 2-3 workflows (15 workflows)
  5. Mobile PWA designs
  6. Design tokens for development

Success measures:

  • ✅ 2 users test prototype, 80% task success rate
  • ✅ Design system documented
  • ✅ All 20 workflows have at least low-fi designs
  • ✅ RTL implementation validated

Why separate phase: Design is not a skin. Our liquid glass, RTL-first, Arabic-native experience requires dedicated focus. Building without this = technical debt.


Phase 4: The Builder

Timeline: Q2 2026 Goal: Build the OS

Scope: Implement all 5 layers in code

Sub-phases: (defined in workflow section)

  • 4a (6 weeks): Tier 1 workflows (5 workflows) — Pilot/Alpha ready
  • 4b (4 weeks): Tier 2 workflows (5 workflows) — Beta ready
  • 4c (4-6 weeks): Tier 3 workflows (10 workflows) — Scale/Production ready

Deliverables:

  1. Working application on OCI Riyadh
  2. All Tier 1 workflows functional
  3. ZATCA sandbox integration
  4. FWCR instrumentation live
  5. CI/CD pipeline

Success measures:

  • ✅ Tier 1 workflows achieve FWCR ≥60% in sandbox
  • ✅ ZATCA 100% pass rate in testing
  • ✅ <2s invoice clearance time
  • ✅ All data in KSA (PDPL compliant)

Phase 5: The Shadow

Timeline: Q3 2026 Goal: Validate with real SMEs

Scope: Deploy to 3 pilot trading SMEs

Deliverables:

  1. 3 pilot customers live
  2. Real-world FWCR data
  3. User feedback (3+ interviews)
  4. Bug fixes and refinements

Success measures:

  • ✅ FWCR ≥65% with pilot customers
  • ✅ Zero compliance violations
  • ✅ NPS ≥30
  • ✅ 3 case studies

Phase 6: The Pulse

Timeline: Q3 2026 Goal: Scale to 100 customers

Scope: Go-to-market, funding, expansion

  1. 100 paying customers
  2. Series A or equivalent funding
  3. Tier 2 workflows launched
  4. Partnership with different organizations in Saudi Arabia to become their OS provider

Success measures:

  • ✅ ARR ≥ SAR 2.4M
  • ✅ NRR ≥110%
  • ✅ FWCR ≥75%
  • ✅ 20% of customers use ≥2 workflows

Phase 7: The Horizon

Timeline: Q4+ 2026 Goal: Market leadership

Scope: Full OS, enterprise, regional expansion

  3. GCC expansion (Qatar, Oman, Bahrain)
  4. Platform ecosystem

Key insight: We define Compliance, Infrastructure, Execution, and Intelligence before Experience. This ensures design serves compliance, not the other way around.


The 20 Workflows

Overview

We have 4 major/critical departments which are common to most SMEs in Saudi Arabia:

  1. Accounting & Finance
  2. Ops & Procurement
  3. HR & Payroll
  4. Sales & CRM

Within these departments, we have 20 workflows which are critical to the success of any SME, and are based on the following filters/criteria:

  • Frequency: Daily/Weekly/Monthly/Quaterly/Annually
  • Pain: Current workaround applied is painful, manual, time consuming, and error prone, like Excels, pen and paper, WhatsApp, email, etc.
  • Compliance Risk: ZATCA, VAT, PDPL, GOSI, etc.
  • FWCR Potential: Can we autoamte end-to-end?
  • Pilot Scope: Must work for at least 3 Trading SMEs

These 20 workflows are divided into 3 tiers based on their complexity and importance. Tier 1 workflows are the most important and complex workflows, Tier 2 workflows are the next most important and complex workflows, and Tier 3 workflows are the least important and complex workflows.

HR deferred to Tier 3: GOSI integration is complex, lower daily pain than finance workflows.


Why This Phasing Works for Saudi Market

1. Compliance-first Phase 2 locks ZATCA/PDPL before code. Prevents rebuilds.

2. Design as moat Phase 3 dedicated to Experience layer. Most competitors ship functional but ugly. We ship beautiful and compliant.

3. Workflow-complete We don't ship "invoice creation" — we ship "invoice-to-cash" end-to-end. This is the FWCR difference.

4. Docs as code Phases 1-3 produce markdown docs in Git. Version controlled, reviewable, auditable — critical for compliance.

5. Risk reduction 4 months of docs (Phases 1-3) prevents 12 months of rebuilding (common in KSA due to compliance misses).
