Release Roadmap

BayanCore follows a 7-phase development model. Each phase builds on the previous, ensuring compliance-first, workflow-complete delivery.

Phase 1: The Blueprint​

Timeline: Q2 2026 Goal: Define the OS strategy and product vision OS Layers: None directly — defines why each layer matters

Deliverables:

  • North-star metric (FWCR)
  • Product vision & Constitution
  • Market wedge (trading SMEs, ZATCA Waves 19-24)
  • Business model (SAR 2K-5K tiers)

Phase 2: Forge​

Timeline: Q2 2026 Goal: Specify the complete OS without writing code OS Layers: Compliance, Infrastructure, Execution, Intelligence

Deliverables:

  • 20 workflow specifications with acceptance criteria
  • ZATCA Phase 2 technical requirements
  • PDPL data residency map
  • AI agent specifications
  • Technical architecture (OCI, ERPNext, ADRs 001-011)

Phase 3: The Aesthetics​

Timeline: Q2 2026 Goal: Design the complete OS experience OS Layers: Experience

Deliverables:

  • Design system (liquid glass, RTL, Arabic typography)
  • Component library (Figma)
  • High-fi prototypes for Tier 1 workflows (5)
  • Mobile PWA designs
  • Design tokens for development

Phase 4: The Builder​

Timeline: Q2-Q3 2026 Goal: Build the OS in code OS Layers: All 5

Sub-phases:

  • 4a (6 weeks): Tier 1 workflows (5) — Pilot/Alpha
  • 4b (4 weeks): Tier 2 workflows (5) — Beta
  • 4c (4-6 weeks): Tier 3 workflows (10) — Production

Deliverables:

  • Working application on OCI Riyadh
  • All Tier 1 workflows functional
  • ZATCA sandbox integration
  • FWCR instrumentation
  • CI/CD pipeline

Phase 5: The Shadow​

Timeline: Q3 2026 Goal: Validate with 3 pilot SMEs OS Layers: Execution, Intelligence, Experience

Deliverables:

  • 3 pilot customers live
  • Real-world FWCR data
  • User feedback (3+ interviews)
  • Bug fixes and refinements

Success: FWCR >= 65%, zero compliance violations, NPS >= 30

Phase 6: The Pulse​

Timeline: Q3 2026 Goal: Scale to 100 customers OS Layers: All

Deliverables:

  • 100 paying customers
  • Series A funding
  • Tier 2 workflows live
  • Strategic partnerships

Success: ARR >= SAR 2.4M, NRR >= 110%, FWCR >= 75%

Phase 7: The Horizon​

Timeline: Q4+ 2026 Goal: Market leadership OS Layers: All

Deliverables:

  • All 20 workflows live
  • Enterprise tier
  • GCC expansion (Qatar, Oman, Bahrain)
  • Platform ecosystem

Success: 500+ customers, FWCR >= 80%, market leader in KSA SME OS
